Chain-of-Thought (CoT) for SCM Analysis
Chain-of-thought is telling the AI to think step-by-step before answering. For complex supply chain decisions, CoT dramatically reduces errors.
Bad: "Should we dual-source SKU 4521?"
Good:
"Before you answer, think step by step. Consider: (1) current single-source supplier performance, (2) criticality of SKU 4521 to revenue, (3) cost of qualifying a second source, (4) likely risk reduction, (5) working capital impact of holding qualification inventory, (6) political or internal obstacles. Summarize each factor in one sentence, then give a recommendation with a confidence level."
This produces a defensible, structured answer instead of a guess.
Few-Shot Prompting with Company-Specific Examples
Few-shot means showing AI 2-4 examples of what good output looks like before asking for a new one. Especially useful for supplier scorecards, exception emails, S&OP narratives.
"I'm going to show you 3 examples of how our team writes supplier escalation emails. Pattern: open with specific facts, state impact in business terms, request a specific action with deadline, close with willingness to help. [paste 3 examples]. Now write an escalation for: Supplier XYZ missed 2 shipments this month, impacting our Walmart launch May 15. Need recovery plan in 48 hours."
The output now matches your team's style much more closely.
Self-Critique Loops
Ask AI to evaluate its own output before returning it.
"Draft a 200-word memo to the CFO explaining Q4 inventory write-downs of $1.8M. Then critique your own draft on: (1) clarity, (2) defensiveness/accountability tone, (3) missing data, (4) unclear asks. Rewrite once based on your critique. Return both versions."
You get a better draft without ping-ponging.
Role Layering
Layer multiple expert personas for better multi-disciplinary analysis:
"Analyze this capital expenditure proposal to add a new DC in Reno. Take three perspectives sequentially: (1) as our VP Supply Chain focused on service level, (2) as our CFO focused on ROI and working capital, (3) as our Head of Risk focused on concentration and disaster resilience. For each, list 3 pros, 3 cons, 3 questions. Then synthesize a balanced recommendation."
This surfaces trade-offs you might otherwise miss.
The Expert Panel Prompt
A variation on role layering — convene an imaginary panel:
"Imagine a panel of 4 experts reviewing our plan to consolidate from 8 packaging suppliers to 2: a 30-year procurement veteran, a risk manager, a sustainability officer, and a supply chain innovation consultant. Each critiques the plan from their angle. Transcript format. End with a synthesized action list addressing the strongest critiques."
Structured Output with JSON or Schemas
When you need output to plug into a downstream tool:
"Produce a supplier risk register as valid JSON with this schema:
[ { supplier_id, country, category, scores: { geo, financial, quality, capacity, cyber, compliance, esg, concentration }, top_risk, recommended_action } ]. Do not include any prose. [paste supplier data]"
Use the JSON directly in Airtable, Google Sheets, or a script.
Counterfactual and Red-Team Prompts
Before committing to a plan, have AI argue the opposite.
"We plan to shift 40% of our apparel production from China to Vietnam over the next 18 months. Red-team this plan. What are the strongest arguments AGAINST this move? Assume you are a skeptical COO who has seen many offshoring shifts go wrong. Produce 8 specific risks and 3 conditions under which the plan would fail."
This is one of the most under-used prompting patterns in SCM.
Decomposition: Big Problems into Small Steps
Large problems fail in a single prompt. Break them down:
"I need to build a 3-year roadmap for modernizing our supply chain technology stack. Before generating anything, outline the 7-8 analytical steps we would need to take in sequence. For each step, describe the inputs, outputs, and decisions required."
Then run one step at a time in subsequent prompts, feeding each step's output into the next.
Temperature and Variation
For creative tasks (brainstorming risks, mitigations, new supplier ideas), ask AI for diversity:
"Generate 15 distinct ideas for reducing our freight cost without harming service level. Span conservative, moderate, and aggressive options. Ensure no two ideas are similar. Tag each with expected effort (1-5) and impact (1-5)."
For analytical tasks, the opposite — ask for convergence:
"Review these 3 conflicting forecasts from sales, finance, and supply. Identify the one most grounded in data and explain why. Then propose a single consensus forecast with justification."
Prompt Chaining Across Tools
Use different AI tools for what each does best:
- Research with Perplexity (live data, citations)
- Paste research + your data into Claude (long context, nuanced analysis)
- Use ChatGPT Data Analysis for number-crunching on CSV
- Draft final deliverables in ChatGPT or Claude
- Use Gemini for Google Sheets / Docs integration

Building a Team Prompt Library
Over time, your best prompts become institutional knowledge. Store them in Notion, Confluence, or a shared doc with:
- Name of the prompt
- What problem it solves
- Template with placeholders
- 1 example of successful use
- Last updated and by whom
Your team's prompt library is as valuable as any process SOP. Treat it that way.
Common Pitfalls to Avoid
- Over-prompting — 800 words of instructions for a 100-word task
- Contradictory instructions — "be concise but also cover all details"
- No data, just adjectives — "write a professional email" with no context
- Ignoring iteration — accepting the first output when a single follow-up would double quality
- Missing the audience — every prompt should name who will read the output
