The fastest way to lose a client — and possibly your firm — is to leak confidential information into a public AI tool. Most consultants are aware of this risk in the abstract, but the practical rules are still fuzzy. This lesson gives you concrete guardrails you can apply this week.

Why This Matters

Rule: Anonymize before pasting. You can use these for client-related work if you replace identifying information. "ClientCo, a $500M B2B SaaS company in the DACH region" is much safer than "Acme GmbH revenue €482.3M FY2025."
Tier 3: Enterprise / Zero-Retention Tools (Safe for Most Client Work)
ChatGPT Enterprise, Claude for Work / Enterprise, Microsoft 365 Copilot, Google Gemini for Workspace, your firm's private deployment of an LLM. These come with contractual guarantees: no training on your data, EU/US data residency, SOC 2 compliance, audit logs.
Rule: Use as your default. You can usually paste client data, but always confirm with your security team which categories of data (PII, PHI, financial, M&A) are still off-limits.
Practical Anonymization in 30 Seconds
You do not always have access to enterprise tools, especially if you are an independent consultant. Here is the anonymization pattern that works:
Replace specific identifiers with abstract descriptors:
- "Acme Corporation" → "ClientCo"
- "Sarah Johnson, CFO" → "the CFO"
- "Q3 2025 EBITDA of $47.3M" → "Q3 EBITDA of approximately $50M"
- "the proposed acquisition of TargetBank by RegionalBank" → "a proposed acquisition between two mid-sized banks"
- Specific cities/regions → generic descriptors ("a major European city")
Most consulting analysis is structurally identical regardless of which client it is for. AI does not need to know it is Acme — it needs to know the situation.
A useful workflow: keep a single text file (your "anonymizer cheat sheet") with the specific replacements for your current client. Paste your raw notes, run a find-and-replace, and then paste into the AI. Reverse the substitution when you put the output back into your deliverable.
What Your Client and Firm Actually Require
Before any new engagement, check three documents:
- The NDA / MSA: Does it mention AI, automated processing, or third-party data processors? Many MSAs signed since 2024 explicitly require disclosure of AI subprocessors.
- The client's AI policy: Banks, healthcare, government, and EU regulated industries often have explicit lists of approved AI tools. Some forbid all generative AI for client work.

Disclosure: When and How
Best practice in 2026 is to disclose AI usage proactively, even when not required. Two approaches work:
The Engagement Letter Footnote: Add a single line to the SOW: "ABC Consulting may use generative AI tools (including [list]) to support research, drafting, and analysis. All deliverables are reviewed and validated by our team before delivery."
The Verbal Mention in Kickoff: In the first meeting, say something like: "We use AI to accelerate research and first drafts — it helps us spend more of your budget on insight and less on typing. Most clients respond positively. The few who push back tell you what their constraints are — which is information you would have wanted anyway.

Some categories of data should not enter any AI tool, even an enterprise one, without explicit legal sign-off:
- Personally identifiable information of EU residents (GDPR)
- Protected health information (HIPAA)
- Material non-public information about listed companies (insider trading)

- Information about minors
- Source code and IP that the client has classified as restricted
